團(tuan)隊的(de)領導者(zhe)在(zai)帶(dai)領一個小(xiao)團(tuan)隊的(de)時(shi)(shi)候(hou)(hou)非(fei)常勝任(ren),但是(shi)當他帶(dai)一個大團(tuan)隊的(de)時(shi)(shi)候(hou)(hou),有時(shi)(shi)候(hou)(hou)就(jiu)玩不(bu)轉。其中一個很重要(yao)的(de)原因(yin)是(shi)他的(de)領導方式比(bi)較單(dan)一。因(yin)為在(zai)一個大的(de)團(tuan)隊里(li)面,員工(gong)可(ke)能處于(yu)不(bu)同(tong)的(de)發(fa)展階段,同(tong)時(shi)(shi)工(gong)作(zuo)(zuo)任(ren)務也(ye)會比(bi)較復(fu)雜。所以要(yao)基于(yu)員工(gong)不(bu)同(tong)發(fa)展階段,在(zai)不(bu)同(tong)任(ren)務下采取不(bu)同(tong)的(de)領導方式。這就(jiu)是(shi)情景領導力(li)。如果(guo)用工(gong)作(zuo)(zuo)能力(li)和工(gong)作(zuo)(zuo)意愿這兩(liang)個維度來對員工(gong)進(jin)行(xing)分類,一共可(ke)以劃分為四種類別。
第一種,就(jiu)是他(ta)的工作能力弱(ruo),工作意愿(yuan)強。
第二種(zhong),就(jiu)是(shi)工(gong)作意(yi)愿低(di),工(gong)作能力也(ye)差。
第三種,就是(shi)能(neng)力強,但是(shi)意愿弱(ruo)。
第四種,就是能(neng)力強(qiang),意愿也強(qiang)。
針對(dui)這(zhe)4種不(bu)同的(de)員(yuan)工,需(xu)要采取不(bu)同的(de)領導(dao)方式。
第一種,針對員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)能(neng)力(li)差,但是(shi)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)意(yi)愿(yuan)強這種情(qing)況(kuang)(kuang)。應該采(cai)取告(gao)知式(shi)或者(zhe)指(zhi)令(ling)式(shi)的(de)(de)(de)(de)領導(dao)方式(shi)。這種情(qing)況(kuang)(kuang)一般是(shi)員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)剛剛進入職場(chang),工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)熱情(qing)比(bi)較(jiao)高,但是(shi)因為工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)時間比(bi)較(jiao)短(duan),他的(de)(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)經驗比(bi)較(jiao)少,工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)能(neng)力(li)比(bi)較(jiao)弱。這個(ge)時候,需要采(cai)取告(gao)知式(shi)或者(zhe)指(zhi)令(ling)式(shi)的(de)(de)(de)(de)這種領導(dao)方式(shi)。需要給(gei)予員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)的(de)(de)(de)(de)非常(chang)明確(que)的(de)(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)說明,給(gei)員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)提供(gong)詳(xiang)細的(de)(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)指(zhi)導(dao),并且嚴(yan)格的(de)(de)(de)(de)去(qu)監督員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)的(de)(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)過程,并且要求(qiu)員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)及(ji)時的(de)(de)(de)(de)進行反饋(kui)。每周或每個(ge)月都(dou)要跟員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)一起去(qu)制定他的(de)(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)計(ji)劃,在工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)過程中去(qu)給(gei)予詳(xiang)細的(de)(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)指(zhi)導(dao),每月都(dou)需要跟員(yuan)工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)一起去(qu)進行工(gong)(gong)(gong)(gong)(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)(zuo)總(zong)結和復(fu)盤。
第二種(zhong),就員工(gong)(gong)他(ta)的(de)(de)(de)(de)(de)(de)(de)工(gong)(gong)作(zuo)(zuo)能(neng)力(li)也比(bi)較弱,然(ran)后(hou)(hou)工(gong)(gong)作(zuo)(zuo)意(yi)愿也比(bi)較弱。這(zhe)種(zhong)情(qing)況(kuang)(kuang)一(yi)般是(shi)發(fa)生(sheng)在員工(gong)(gong)進入(ru)企業之后(hou)(hou),工(gong)(gong)作(zuo)(zuo)了(le)(le)一(yi)段(duan)時間之后(hou)(hou)。他(ta)的(de)(de)(de)(de)(de)(de)(de)工(gong)(gong)作(zuo)(zuo)能(neng)力(li)和(he)工(gong)(gong)作(zuo)(zuo)經驗仍(reng)然(ran)在積累(lei)的(de)(de)(de)(de)(de)(de)(de)過程中(zhong)(zhong),但是(shi)他(ta)的(de)(de)(de)(de)(de)(de)(de)意(yi)愿逐(zhu)漸降低,工(gong)(gong)作(zuo)(zuo)熱情(qing)逐(zhu)漸的(de)(de)(de)(de)(de)(de)(de)下降了(le)(le)。在這(zhe)種(zhong)情(qing)況(kuang)(kuang)下,領(ling)導方(fang)式就應(ying)該(gai)發(fa)生(sheng)改(gai)變。這(zhe)個時候(hou)應(ying)該(gai)采取教練式的(de)(de)(de)(de)(de)(de)(de),或者說(shuo)服式的(de)(de)(de)(de)(de)(de)(de)這(zhe)種(zhong)領(ling)導方(fang)式,明(ming)確的(de)(de)(de)(de)(de)(de)(de)工(gong)(gong)作(zuo)(zuo),說(shuo)明(ming)詳細的(de)(de)(de)(de)(de)(de)(de)工(gong)(gong)作(zuo)(zuo)指(zhi)導,嚴格的(de)(de)(de)(de)(de)(de)(de)監督依(yi)然(ran)要(yao)(yao)繼續。同時針對(dui)他(ta)的(de)(de)(de)(de)(de)(de)(de)工(gong)(gong)作(zuo)(zuo)意(yi)愿比(bi)較弱的(de)(de)(de)(de)(de)(de)(de)情(qing)況(kuang)(kuang),要(yao)(yao)及(ji)(ji)時的(de)(de)(de)(de)(de)(de)(de)去(qu)傾聽(ting)他(ta)的(de)(de)(de)(de)(de)(de)(de)意(yi)見和(he)心聲,去(qu)鼓勵他(ta),去(qu)讓他(ta)去(qu)采取積極的(de)(de)(de)(de)(de)(de)(de)行動。對(dui)于他(ta)取得的(de)(de)(de)(de)(de)(de)(de)進步(bu),要(yao)(yao)及(ji)(ji)時的(de)(de)(de)(de)(de)(de)(de)給予贊揚和(he)肯定(ding)。對(dui)于他(ta)工(gong)(gong)作(zuo)(zuo)中(zhong)(zhong)遇(yu)到的(de)(de)(de)(de)(de)(de)(de)問題,要(yao)(yao)及(ji)(ji)時的(de)(de)(de)(de)(de)(de)(de)給予幫助。
第(di)(di)三種(zhong)(zhong),就(jiu)(jiu)是(shi)員工能(neng)力比較強,但是(shi)意愿比較弱的(de)(de)(de)(de)(de)(de)(de)員工。經(jing)過了一段時間的(de)(de)(de)(de)(de)(de)(de)積(ji)累之后,他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)經(jing)驗和(he)能(neng)力都得到了提升(sheng),日漸成熟。但是(shi)他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)工作(zuo)(zuo)意愿不(bu)太(tai)穩定時好(hao)時壞(huai)。在這(zhe)種(zhong)(zhong)情況下,就(jiu)(jiu)應(ying)該采(cai)取與第(di)(di)一和(he)第(di)(di)二階(jie)段完(wan)全不(bu)同的(de)(de)(de)(de)(de)(de)(de)這(zhe)種(zhong)(zhong)領導方式。也就(jiu)(jiu)是(shi)不(bu)再需要去(qu)給(gei)予他(ta)(ta)非(fei)常明確的(de)(de)(de)(de)(de)(de)(de)這(zhe)種(zhong)(zhong)說明和(he)詳細(xi)的(de)(de)(de)(de)(de)(de)(de)工作(zuo)(zuo)指導,而是(shi)應(ying)該去(qu)更(geng)多的(de)(de)(de)(de)(de)(de)(de)去(qu)采(cai)取一種(zhong)(zhong)去(qu)傾聽他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)意見(jian)和(he)心聲,去(qu)給(gei)他(ta)(ta)更(geng)多的(de)(de)(de)(de)(de)(de)(de)鼓勵(li)(li),然(ran)后給(gei)他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)幫(bang)助(zhu)。對于他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)進步給(gei)予更(geng)多的(de)(de)(de)(de)(de)(de)(de)這(zhe)種(zhong)(zhong)肯定,給(gei)予他(ta)(ta)更(geng)多的(de)(de)(de)(de)(de)(de)(de)反饋,鼓勵(li)(li)他(ta)(ta)去(qu)提升(sheng)他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)工作(zuo)(zuo)意愿提高,他(ta)(ta)的(de)(de)(de)(de)(de)(de)(de)工作(zuo)(zuo)熱(re)情。
第(di)四(si)種(zhong),就(jiu)是(shi)(shi)員(yuan)工(gong)(gong)(gong)(gong)(gong)在這個階段,他(ta)的(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)作(zuo)能力(li)也(ye)比較(jiao)強,工(gong)(gong)(gong)(gong)(gong)作(zuo)意愿(yuan)也(ye)比較(jiao)強。這個階段一般是(shi)(shi)員(yuan)工(gong)(gong)(gong)(gong)(gong)在公(gong)司進入了一個非常穩定的(de)(de)(de)發展階段。他(ta)也(ye)認識(shi)到了工(gong)(gong)(gong)(gong)(gong)作(zuo)的(de)(de)(de)這種(zhong)價(jia)值,工(gong)(gong)(gong)(gong)(gong)作(zuo)熱情比較(jiao)高,這個時候他(ta)的(de)(de)(de)經(jing)驗(yan)也(ye)比較(jiao)豐富,工(gong)(gong)(gong)(gong)(gong)作(zuo)能力(li)也(ye)比較(jiao)強。在這種(zhong)狀態下,就(jiu)應(ying)該采取授(shou)權(quan)式(shi)(shi)的(de)(de)(de)或者(zhe)激勵式(shi)(shi)的(de)(de)(de)這種(zhong)領導方(fang)式(shi)(shi)。給予(yu)員(yuan)工(gong)(gong)(gong)(gong)(gong)的(de)(de)(de)高度的(de)(de)(de)信任、放權(quan),放手讓(rang)員(yuan)工(gong)(gong)(gong)(gong)(gong)然后自己去做。要去激勵他(ta),去挑戰(zhan)更高的(de)(de)(de)這種(zhong)工(gong)(gong)(gong)(gong)(gong)作(zuo)目標,然后去承擔更大的(de)(de)(de)工(gong)(gong)(gong)(gong)(gong)作(zuo)職責。
